The challenge
The organisation operates a membership model where regional hosts recruit and manage partners who enrol clients through webinar-based sales events. The lifecycle spans host onboarding, partner recruitment, webinar lead management, compliance monitoring, and commission payments.
The pain points were scaling problems. Processes that worked with 5 hosts and 20 partners were breaking at 15 hosts and 100+ partners:
No centralised view of the network. Leadership had no way to see how many partners each host had, which partners were active, or where leads were in the pipeline. Getting that information meant asking individual hosts.
Compliance was reactive. Insurance, training, and regulatory documents were tracked in email threads. Non-compliance was discovered late, often after a problem occurred.
Commission tracking was manual. When a partner's client was funded, someone had to remember to calculate the 2% enrolment specialist commission and the 5% host commission, then track whether those commissions had been paid. At month-end, this meant hours of spreadsheet work.
Onboarding was labour-intensive. Each new host needed their own partner list, webinar trackers, and board connections. Setting this up manually took hours and was error-prone. A missing connection or incorrect column mapping could cascade into data integrity issues.
Contract management was disconnected. Contracts were sent via email, signed copies stored in personal folders, with no timestamp of when contracts were sent or returned.

Over 5 weeks, we designed a multi-workspace architecture with automated board deployment, cross-board compliance tracking, and commission management.
Central CRM directory
Every host and enrolment specialist has a record in a dedicated CRM workspace with contract status, workspace links, and partner counts. Contract date-stamping automations record when contracts are sent and signed without manual entry.
Automated workspace creation via Make.com
When a host record's status is set to "Trigger", a Make.com scenario automatically creates a new workspace named after the host, adds a configured Partner List board and a Template Webinar Tracker board, updates the host's directory record with the workspace link, and sets the status to "Done". What previously took hours of manual setup now happens in seconds from a single status change.
Automated board deployment for partners
Within each host's workspace, when a new partner is added and their status is set to "Trigger", a Make.com scenario duplicates the Webinar Tracker template, names it after the partner, connects it to the host's Partner List, links the partner to the central Directory, and sets the deployment status to "Done". Every new partner gets a fully configured, connected tracking board without any manual board creation or column linking.
Cross-board compliance tracking
When a webinar lead reaches the compliance stage (checkbox trigger on the Webinar Tracker), an automation creates an entry on the central Master Compliance Tracker with all relevant data pre-populated. The compliance team manages onboarding and ongoing monitoring from one board. Automated notifications alert enrolment specialists when a lead's compliance status changes.
Automated commission tracking
When a funded date is entered on a webinar lead, an automation creates a commission entry on the central Commission Tracker with the funded date, deposit amount, enrolment specialist, and host pre-populated. A workflow checks whether this is the partner's first-ever sale and sends a leadership notification for milestone celebration. Paid commissions are automatically moved to a "Paid" group.
Prospective partner pipeline
Tracking partners through the onboarding process before they are assigned to a host. Contract date-stamping, e-signature integration, and a manual "Move to Board" process for transferring completed partners to their host's Partner List with column mapping preserved.
The technical approach
The Make.com automations handle workspace creation, board duplication, cross-board connections, and directory updates in a single orchestrated flow. The naming convention is strict: host names must match across the Directory and workspace for automations to work. This constraint ensures data integrity across the entire system.
The architecture uses 7+ Make.com scenarios and 10+ native monday.com automations working together. The Make.com scenarios handle the complex orchestration (workspace creation, board duplication with connections), while monday.com native automations handle the simpler triggers (status changes, date entries, notification routing).
The commission logic distinguishes between the 2% enrolment specialist tier and the 5% host tier automatically based on the role relationship in the data model. No manual calculation required.
The results
Host onboarding: New host workspace creation reduced from hours of manual setup to a single status change. Fully configured with Partner List, Webinar Tracker template, and all cross-board connections.
Partner onboarding: New partner tracking boards deployed automatically with all connections to host workspace and central directory intact.
Compliance visibility: Central compliance tracker with automated entry creation, status notifications, and first-time vs returning partner labelling. The compliance team manages everything from one board instead of chasing emails.
Commission accuracy: Automated commission entry creation eliminates manual calculation and ensures every funded deal triggers the correct commission record. Payment tracking is centralised.
Leadership visibility: Central Directory shows every host, their partner count, workspace links, contract status, and overall network health in one view.
